# The benchmark, updated for the redesign

`docs/BENCHMARK.md` covers the first stage, **the build** (43 runs, through `codex-25`). Since then a second stage, **the redesign**, made the site match its painted concepts, run from `delegation-plan.md` with the delegate skill's new plan workflow (read `docs/DECISIONS.md` from "Redesign (phase 10)" on). Rewrite the benchmark to cover both.

## The two stages

- **Build:** every delegation up to and including `codex-25`, plus `cursor-2-nested-codex`: `codex-1` to `codex-25`, `antigravity-1` to `antigravity-9`, `cursor-1` to `cursor-6`, `gemini-api-1` to `gemini-api-3`.
- **Redesign:** everything after: `codex-26` to `codex-33`, `cursor-7` to `cursor-12`, `antigravity-10` to `antigravity-13` (these four failed or were stopped when Antigravity's account quota ran out; count what they used and say so), and your own run (the benchmark update) if it appears.
- **Orchestrator:** `docs/benchmark/orchestrator.json` gives the totals and `by_stage` (build $24.20, redesign $37.42 at Claude Opus 5.5 list prices). The redesign stage includes the orchestrator writing the delegate skill's plan workflow in the same session: say so.

## What to write

1. **Summary**: both stages and the total: runs, agent time, images made, dollars per agent and for the orchestrator, the orchestrator's share, and the result (the live site, `https://fullstack-rocks.github.io/skills/kaelvorn/`).
2. **Cost per agent**: one table with a row per agent (Codex, Cursor on GPT-5.6 Sol, Cursor on Grok 4.7, Antigravity, Gemini API text, Nano Banana images, Codex images, the orchestrator) and columns for the build, the redesign and the total, in dollars, with runs, hours, tokens (fresh input, cached, output, reasoning) and images. Use `docs/benchmark/prices.md` exactly as the first benchmark did (say which tier), and explain each formula in a footnote.
3. **Images**: count the redesign's images from `art/prompts.md` (Codex: navigation concepts, logo concepts, atlas, with discarded attempts; Nano Banana via `gemini-api image`: icons 3, masks 7, ornaments 6, logo 4, as their replies reported; check against the ledger).
4. **Who did what in the redesign**: a table of every redesign delegation: unit, agent and model, what it made, time, and its outcome (accepted, sent back, reassigned, failed on quota), from `docs/DECISIONS.md` and the plan.
5. **What the plan workflow changed**: what `plan check` caught, the reassignments, the send-backs, the Left open items that became a new unit (the atlas), the skill fixes found while running it (incremental `diff --apply`, the follow-up timeout, the status line, nobody approves plans mid-turn), each in two or three sentences.
6. Keep the build stage's detail from the current `docs/BENCHMARK.md` (its who-did-what table and lessons), condensed where it repeats.

## The chart and the page

- `docs/benchmark/chart.svg`: dollars per agent as stacked horizontal bars (build and redesign as two shades of each agent's colour), the orchestrator as its own bar, each bar labelled with its total dollars; a `<title>` and `<desc>`; readable at 1100 px and on dark or light pages; no external fonts or scripts.
- `docs/benchmark/index.html`: the benchmark as a public web page, to be published at `https://fullstack-rocks.github.io/skills/kaelvorn/benchmark/`: self-contained HTML (inline the chart; link the demo site's stylesheet as `../../style.css` and the site as `../`), a heading, the summary, the cost table, the redesign table and the lessons; no private paths, nothing about the user beyond what the site already says.

Done: the three files written; reply with the per-agent dollars for each stage and the totals.
